Barrels and Ammunition

Most hires are ammunition; growth is bottlenecked by how many barrels you have

Borrowed from Keith Rabois of the PayPal Mafia: a company's throughput isn't set by headcount but by its 'barrels' — the few people who can independently take an idea and fire it into the market. Everyone else is ammunition. Hiring 5x the ammunition without adding barrels doesn't 5x output; you have to deliberately grow from one barrel to two to three.

Origin

Hormozi attributes the analogy to Keith Rabois and pairs it with the observation that the square root of a company's headcount produces 50% of its value.

Core principles

  • 01Throughput scales with barrels, not raw headcount.
  • 02Barrels are rare; most capable people are still ammunition.
  • 03The square root of your people generate about half the value created.

How to run it

  1. 1

    Identify your barrels

Find the people who can take a concept and independently ship it end-to-end — the rate-limiters on organisational capacity.

Watch out Don't confuse busy, competent 'ammunition' with a barrel; only barrels increase capacity.

  2. 2

    Stop over-hiring ammunition

Resist the assumption that adding bodies proportionally adds output.

  3. 3

    Manufacture more barrels

Deliberately develop or recruit people who can carry a whole shot, moving from one barrel to two to three.

Pro tip Each new barrel is a step-change in throughput, not an incremental gain.

In the wild

Hire 50, output doesn't 5x

Rabois' point, relayed by Hormozi: a team of 10 hires 50 expecting 5x throughput and quickly finds output capped by the single barrel's shot capacity.

The org learns that capacity is a barrel problem, and shifts from mass hiring to barrel-building.

Common mistakes

Assuming headcount equals throughput

Adding ammunition without barrels leaves you limited by the same shot capacity, now more expensively staffed.

Is it for you?

Best for

Founders scaling a team past the point where they can do every job themselves.

Not ideal for

Solo operators or very small teams where the founder is still the only barrel by necessity.
