Computer Mode

Deliberately program the autopilot so that in fast-moving performance you execute without thinking at all.

The Computer system runs roughly twenty times faster than the Human and about four times faster than the Chimp, because it does not analyse — it executes programmed behaviour. In any fast-moving event, analysing mid-performance is a liability: the Human slows your reflexes because you are thinking as you go, and the Chimp generates emotional thoughts like 'should I go faster?' that can make you burn out. Computer Mode is the deliberate practice of silencing both and running a pre-programmed sequence. Peters is clear it is domain-dependent: some sports give you breathing space where analysis is genuinely useful, and there you drop out and back into Computer Mode between phases.

Origin

It came out of Peters' work with Chris Hoy on the kilo — four laps on the track, an event where going off too fast means burning out and going off too slow means never getting the ground back. Peters, familiar with the 400 metres, learned the event, then tested where Hoy's focus was going when he set off.

Core principles

  • 01The Computer executes; it does not analyse. That is the source of its speed.
  • 02Analysis mid-performance is only a benefit where the event gives you a breathing space to use it.
  • 03The autopilot is a programmed behaviour, so it can be deliberately written rather than left to form by accident.
  • 04An obstacle the programme has not seen will stop the autopilot dead and force you back into thinking.
  • 05Programming is a skill acquired through repetition, not an insight you receive.

How to run it

    Learn the event well enough to know whether analysis helps or hurts

    Peters insists on learning the person's world before prescribing anything. For the kilo he concluded there is no breathing space, so any analysis at all is a cost. In sports with natural pauses, the answer is different — you analyse in the gap and then get back into Computer Mode.

    Watch out Do not apply a blanket 'stop thinking' rule. The judgement about whether your domain affords analysis is the whole first step.

    Find where the focus actually drifts

    Test what happens in the real event. Hoy reported that when he set off on the bike his focus could be distracted and drift — thinking about what competitors had just done, or whether he was going fast enough, and starting an analysis.

    Pro tip Ask what they find easy and what they find difficult before you decide anything.

    Program fixed, non-negotiable markers

    Replace the space where thinking happens with specific programmed content. For Hoy that meant a fixed leg speed and fixed markers on the track, so that there was nothing left to analyse — the behaviour was already decided.

    Pro tip Make the markers concrete and external so there is no judgement call left inside the performance.

    Rehearse the switch daily until it holds under pressure

    At the three-week holding camp before the Olympics in Newport, Peters and Hoy practised every day — twenty minutes of learning to focus, plus specifics on the bike for the kilo itself. Peters is repeatedly clear that this is a skill you acquire, and easier said than done.

    Pro tip Separate the general focus training from the event-specific programming; Hoy did both every day.

    Watch out You cannot install this at the event. It needs the weeks beforehand.

In the wild

Chris Hoy forgetting where he was until he passed the line

After three weeks of daily focus practice at the holding camp, Hoy rode the kilo on the day of the Olympics having programmed a fixed leg speed and fixed markers, with all analysis switched off.

Hoy said afterwards that he forgot where he was until he passed the line — what Peters calls complete focus mode. He won his gold medal, and asked Peters to join the team permanently.

Coming down the stairs on autopilot

Peters describes walking down the stairs to the studio holding his iPad without thinking about it, because he had done the route many times and his body knew what to do.

He uses it to show the boundary condition — put an obstacle on the stairs and the autopilot stops, because it is not programmed for that, and you are forced to think.

Common mistakes

Running the Human system in a fast-moving event

The Human is logical but slow. If you operate with it during fast performance your body and reflexes slow down because you are analysing as you go — you become pensive, which is excellent in some circumstances and awful in sport.

Letting the Chimp make in-race decisions

The Chimp thinks fast but emotionally. Mid-event it produces thoughts like 'should I go faster at this point?' and may act on one — which in a paced event means burning out and not finishing.

Expecting the switch to work without rehearsal

Peters says learning to switch off thinking and analysis is not easy and is far easier said than done. Hoy practised it daily for three weeks; treating it as a mental trick you invoke on the day will fail.

Best for

Athletes and performers in fast-moving, judgement-free execution windows — sprints, timed events, set-piece performances — and anyone whose in-the-moment analysis reliably degrades their output.

Not ideal for

Domains that reward live analysis and adaptation, or performances with natural breathing spaces where dropping into analysis between phases is the better strategy.
